Async critique often dies because feedback arrives as vague paragraphs. We structure rituals: timed loom reviews, rubric scores, and “one upgrade, one risk” comments to keep mentors honest without crushing morale.
Live blocks stay under 45 minutes and always end with a decision log. Someone owns typing decisions into the shared doc before the call ends. If not, the ritual collapses into pleasant conversation.
We also rotate notetaker roles so quieter participants surface observations. Quiet voices usually catch channel conflicts first—especially when retail timelines slip against email promos.
Finally, we archive raw critiques separately from polished summaries. Raw notes help future cohorts see how messy the middle is; polished summaries keep executives calm.
